Here's a concept that I made, which was originally inspired by a weird combination of the pokemon Elgyem and Beheeyem, as well as the trust/value drift systems from phase 3 of Universal Paperclips, as well as the concept of hive mind species in general. I also think it could be easily adapted to an original species instead of the pokemon

Anyway young members of this species (the Elgyem) are born quite tight to the hive mind. They essentially do not have free will and are made to carry out the will of the collective as a whole. However, some individuals that show particular promise or skill are allowed to evolve into Beheeyem, which grants them free will. They are allowed to act independently of the hive mind, which gives them the ability to do things that may improve the collective as a whole, but also permits them to act against it. The aforementioned value drift. The core of the hive mind (which may itself be simply the most senior/powerful Beheeyem) knows that randomness is the key to evolution and avoiding stagnation, and that is a worthwhile danger to risk rebellious individuals existing.

It's also probably a metaphor for some modern political mechanisms. I dunno that wasn't really the intent

Anyway they also communicate with three lights instead of voices in a ternary-based system (simply because I think that's cool, and the pokemon have those)
